In this ELA Ethical Leadership case study, learners explore what happens when a known risk is heard, softened, and nearly buried because it threatens a preferred organizational narrative. The Warning No One Wanted follows Organization X as it prepares to launch a new service platform described as essential to its future. The launch date has become more than a milestone; it has become a public promise. Jane, who leads readiness and operational adoption, identifies a serious concern: the platform performs well under normal conditions, but becomes fragile under pressure. Support teams may not be ready, user guidance may be unclear, and escalation authority is not fully defined. Jane raises the warning through the expected channels. The concern is acknowledged, but gradually reframed as a post-launch improvement item. As the final go/no-go decision approaches, she must decide whether her responsibility ended when she first raised the issue, or whether Courageous Responsibility requires her to make the risk visible again in a room where it must be owned. This case focuses on the ELA Core Value of Courageous Responsibility, with connections to Congruence, Service Before Status, and Shared Stewardship. Learners will examine when operational risk becomes an ethical issue, how language can soften accountability, and why risk acceptance is ethical only when it is conscious, transparent, and owned. The case invites leaders to ask: when harm has not yet occurred, but the warning signs are already visible, what does ethical responsibility require?
